Here is a free $30,000 lesson from a consultant we hired who used to run a major portion of Invitation Homes construction during the foreclosure boom... Between 2015–2018 we were running 15-20 rehabs at a time 125+ projects a year. Heavy flips, light turns, all of it. The $30K consultant we brought in used to manage Invitation Homes’ Florida renos during the foreclosure boom. Here are the 3 biggest takeaways I still tell people today: 1. Design Board: Lock in your SKUs. I'm talking Specific down to the paint color, tile brand and color, plumbing fixtures, light fixtures, everything. Forces cookie-cutter systems, bulk buying, no guesswork. GC forget an item? They know exactly what to buy when they run to Home Depot. 4. Scope of work on the Wall: Itemized list pinned onsite. Trade initials when done. PM signs off before any draw is released. Accountability = control. 3.Detailed Contract: Tight timelines, defined SKUs, clear draw schedule. Never more than 30% upfront. Every single project had a folder at the office and a folder in the field. No possible way to screw this up. If it goes sideways, it is either directly on your PM, or on the GC. Impossible to finger point when there is a specific level of detail. We also implemented technology that provided real-time updates, including photos, to the office that helped office admins keep track. BuilderTrend is the tool we used. I'm sure technology has advanced a lot, but if you cannot get a photo from the jobsite into the palm of your hands from 100 miles away within seconds, you're doing it wrong. Anyone scaling flips or rentals, this is where the chaos starts or ends.
